Overview

The Budget Management system is your financial control center for renovation projects. It tracks every dollar spent, compares actual costs to estimates, alerts you to overruns, and integrates seamlessly with material lists and time tracking. Whether you're managing a $20K cosmetic rehab or a $200K gut renovation, the budget system keeps you financially accountable and helps maximize ROI.


Budget Fundamentals

What is a Renovation Budget?

A renovation budget is a detailed financial plan that includes:

Line Items:

  • Individual tasks or purchases
  • Categorized by trade or room
  • Estimated and actual costs
  • Status tracking

Budget Categories:

  • Foundation & Structure
  • Plumbing

Financial Tracking:

Budget vs SOW vs Actual

Three cost layers:

  1. SOW Estimates - Initial planning costs
  2. Budget Allocated - Approved spending amounts
  3. Actual Costs - Real money spent

Example:

Kitchen Cabinets:

Budget Summary Cards

Four key metrics:

1. Total Budget

  • Shows: Sum of all allocated line items
  • Formula: Σ(Budget Amount for each item)
  • Updates: When items added/edited
  • Click action: Show budget breakdown by category

2. Total Spent

  • Shows: All actual costs incurred
  • Sources:
    • Manual actual cost entries
    • Linked material lists (auto-synced)
    • Time entries × labor rates
  • Color coding:
    • Green: <80% of budget
    • Yellow: 80-95%
    • Red: >95%

3. Remaining Budget

  • Shows: Budget - Spent
  • Formula: Total Budget - Total Spent
  • Interpretation:
    • Positive (green): Under budget, money left
    • Zero (yellow): On budget exactly
    • Negative (red): Over budget, need more funds

4. % Budget Used

  • Shows: (Spent / Budget) × 100
  • Visual: Progress bar
  • Benchmarks:
    • <50%: Early stages
    • 50-75%: Mid-project
    • 75-90%: Late stages
    • 90%: Nearly complete (or over budget!)


Creating Budget Items

Method 1: Generate from SOW

Recommended workflow:

  1. Complete SOW first (see SOW Guide)
  2. Go to Budget tab
  3. Click "Generate from SOW" button
  4. System creates budget items automatically:
    • One line item per SOW task
    • Categories assigned intelligently
    • Estimates transferred
    • Links maintained
  5. Review generated items
  6. Adjust as needed
  7. Approve budget

  • ✅ Nothing forgotten
  • ✅ No manual re-entry
  • ✅ Perfect SOW ↔ Budget sync
  • ✅ Faster setup (5 min vs 2 hours)

Method 2: Manual Entry

For standalone budget items:

  1. Click "+ Add Budget Item" button
  2. Fill required fields:
    • Category: Select from dropdown
    • Description: What you're buying/doing
    • Budget Amount: How much allocated
  3. Optional fields:
    • Quantity & Unit (for per-unit pricing)
    • Vendor/Contractor
    • Notes
    • Priority level
  4. Click "Save Item"

Example:

Category: Plumbing
Description: Kitchen sink and faucet - Kohler K-596
Budget Amount: $450
Quantity: 1
Unit: each
Vendor: Home Depot
Notes: Undermount stainless, single hole faucet
Priority: High

Method 3: Import from Spreadsheet

For large budgets:

  1. Click "Import" button
  2. Download CSV template
  3. Fill in spreadsheet:
    • Category
    • Description
    • Budget Amount
    • Quantity (optional)
    • Unit (optional)
  4. Save as CSV
  5. Upload file
  6. Review imported items
  7. Confirm import

Tracking Actual Costs

Manual Entry

For contractor invoices, receipts:

  1. Find budget line item
  2. Click "Edit" or click actual cost field
  3. Enter amount paid
  4. Add payment details:
    • Date paid
    • Check number / transaction ID
    • Vendor/contractor
    • Invoice reference
  5. Upload receipt photo/PDF (optional)
  6. Save actual cost

Best practices:

  • Enter costs same day paid
  • Keep digital receipts attached
  • Note payment method
  • Track partial payments

Material List Sync

Automatic cost tracking:

When you link a material list to a budget item:

  1. Create or link material list (see Materials Guide)
  2. Add items to material list with costs
  3. Material costs auto-sync to budget "Actual Cost"
  4. Budget updates in real-time
  5. Variance calculated automatically

Example:

Budget Item: Kitchen Cabinets - $5,000 allocated

Linked Material List: "Kitchen Cabinet Materials"

Time Entry Integration

Labor cost tracking:

If you enable time tracking:

  1. Log hours worked on tasks
  2. Set labor rate (in settings or per entry)
  3. Labor costs = Hours × Rate
  4. Automatically added to budget actual costs
  5. Tracks DIY time value (sweat equity)

Example:

Budget Item: Paint Living Room - $800 allocated

Time Entries:

  • Category: Which trade/area
  • Description: What's being done
  • Status: Not Started, In Progress, Complete
  • Priority: Critical, High, Medium, Low

Financial Details

  • Budget Amount: Allocated funds
  • Actual Cost: Money spent
  • Variance: Budget - Actual
  • % Complete: Progress toward completion

Quantity & Unit Pricing

  • Quantity: How many units
  • Unit: Each, sq ft, linear ft, job
  • Unit Cost: Price per unit
  • Total: Quantity × Unit Cost

Vendor & Payment

  • Vendor/Contractor: Who's providing
  • Contact Info: Phone, email
  • Payment Terms: Net 30, COD, 50% deposit
  • Payment Status: Unpaid, Partial, Paid
  • SOW Link: Connected scope item
  • Material List: Linked materials
  • Time Entries: Labor hours
  • Documents: Invoices, receipts, quotes
  • Photos: Product photos, receipts

Tracking

  • Created Date: When item added
  • Created By: User who added
  • Last Modified: Recent change date
  • Modified By: Who made change

Budget Analysis Tools

Variance Tracking

Understanding variance:

Negative variance (green):

  • Under budget
  • You spent less than allocated
  • Extra funds available
  • Example: Budgeted $1,000, spent $850 = -$150 variance ✅

Zero variance (yellow):

  • On budget exactly
  • Spent what was allocated
  • No over/under
  • Example: Budgeted $1,000, spent $1,000 = $0 variance

Positive variance (red):

  • Over budget
  • You spent more than allocated
  • Need additional funds
  • Example: Budgeted $1,000, spent $1,200 = +$200 variance ❌

Budget vs Actual Chart

Visual comparison:

Bar chart showing:

  • Blue bar: Budgeted amount
  • Orange bar: Actual spent
  • Gray bar: Remaining

Per category view:

  • See which categories over/under
  • Identify problem areas
  • Reallocate funds as needed

Interpretation:

  • Orange > Blue: Over budget (investigate)
  • Orange < Blue: Under budget (good!)
  • Orange ≈ Blue: On target

Burn Rate Analysis

How fast are you spending?

Calculation:

Burn Rate = Total Spent / Days Elapsed
Daily Burn Rate = $/day
Weekly Burn Rate = $/week

Projections:

Days Remaining = (Total Budget - Spent) / Daily Burn Rate
Projected Completion Date = Today + Days Remaining
Projected Final Cost = Spent + (Burn Rate × Days Remaining)

Example:

Budget: $100,000
Spent: $45,000
Days elapsed: 30 days
Days remaining: 30 days (60 day project)

Burn rate: $45,000 / 30 = $1,500/day
Projected final: $45,000 + ($1,500 × 30) = $90,000
Result: Under budget by $10,000 ✅

Alert Types

Budget Overrun Alert (Red)

Triggers when:

  • Line item >15% over budget
  • Total project >95% spent
  • Category exceeded by >20%

Actions:

  • Shows red banner
  • Email notification (if enabled)
  • Requires acknowledgment
  • Suggests reallocation

Approaching Budget Alert (Yellow)

Triggers when:

  • Line item 90-99% spent
  • Total project 85-94% spent
  • Category approaching limit

Actions:

  • Shows yellow warning
  • Suggests review
  • Recommends cost controls

Under Budget Note (Blue)

Triggers when:

  • Line item complete and <85% spent
  • Significant savings achieved
  • Extra funds available

Actions:

  • Shows savings amount
  • Suggests reallocation
  • Update contingency

Managing Overruns

When line item goes over budget:

  1. Investigate Why:

    • Underestimated initially?
    • Scope creep?
    • Unforeseen issue?
    • Material price increase?
  2. Document Reason:

    • Add note to line item
    • Upload supporting docs
    • Create change order (if contractor)
  3. Options to Address:

    • Reallocate: Move funds from under-budget items
    • Reduce Scope: Cut non-essentials elsewhere
    • Increase Budget: Add more capital (last resort)
    • Accept Overrun: Eat the cost
  4. Update Projections:

    • Recalculate total project cost
    • Adjust remaining budget items
    • Update lender/investors

Kitchen over by $2,500
Options:

Advanced Budget Features

Contingency Management

What is contingency?

  • Reserve fund for unknowns
  • Typically 10-15% of budget
  • Used for unexpected costs
  • Not for scope changes

How to use:

  1. Set contingency % in settings (default 10%)
  2. System creates "Contingency" category
  3. Calculates as % of total
  4. Track contingency usage
  5. Report remaining contingency

When to use contingency:

  • Unforeseen structural issues
  • Code violations discovered
  • Hidden damage (rot, mold, pests)
  • Material unavailability → upgrade
  • Emergency repairs

When NOT to use:

  • Scope changes (owner decisions)
  • Design upgrades
  • Additional features
  • Poor planning
  • Contractor mistakes

Budget Locking

Prevent accidental changes:

  1. Go to Budget Settings
  2. Enable "Lock Budget"
  3. Choose lock level:
    • Soft lock: Warnings on changes
    • Hard lock: No edits allowed
    • Admin lock: Only admins can edit

Use cases:

  • After lender approval
  • During draw request
  • Final accounting period
  • Project complete

Unlock options:

  • Temporary unlock (24 hours)
  • Unlock with password
  • Admin override

Budget Templates

Save and reuse:

  1. Complete successful project
  2. Go to Budget tab
  3. Click "Save as Template"
  4. Name template
  5. Adjust costs for typical project
  6. Save template

Integration with Other Systems

SOW Integration

Bidirectional sync:

SOW → Budget:

  • SOW task created → Prompts budget item
  • SOW estimate changes → Budget updates
  • SOW task deleted → Budget item flagged

Budget → SOW:

  • Budget item over → SOW shows warning
  • Actual cost logged → SOW variance shown

Troubleshooting

"Budget and Actuals Don't Match"

Check:

  1. Material lists synced recently?
  2. Time entries included?
  3. All invoices logged?
  4. Duplicate entries?

Solution:

  • Click "Sync All" button
  • Review each line item
  • Remove duplicates
  • Verify material list links

"Can't Edit Budget Item"

Possible causes:

  • Budget locked
  • Insufficient permissions
  • Item linked to approved draw
  • Project archived

Solution:

  • Check lock status
  • Request admin access
  • Unlock temporarily
  • Contact project owner

"Negative Remaining Budget"

Meaning:

  • You're over budget
  • Need additional funds
  • Must reallocate or add capital

Actions:

  1. Review all overruns
  2. Identify non-essential items
  3. Reallocate from under-budget areas
  4. Cut scope if necessary
  5. Secure additional funding
